The Situation
The founder had a clear product concept — a ready-to-eat food range targeting urban consumers with an emphasis on convenience and quality. The formulations were developed. The branding direction was set. The instinct was to move into manufacturing and distribution.
The question they came to us with: are we ready?
The honest answer was: not yet.
What We Found
We ran a DFV Diagnostic Sprint first. Two weeks. Scored across all three axes.
Desirability surfaced the sharpest insight: the founder's assumed ICP — dual-income urban households aged 28–40 — was correct as a demographic, but the actual purchase trigger was different from what the brand positioning assumed.
Feasibility raised a manufacturing question around one SKU — a product with a shelf life that would require cold-chain logistics the founder hadn't budgeted for.
Viability confirmed that four of the five SKUs had workable unit economics at the target price point. The fifth — the cold-chain SKU — didn't, without a minimum order quantity the founder wasn't in a position to commit to at launch stage.

What We Built
Following the sprint, we moved into a full product strategy and go-to-market engagement.

Repositioning of the brand narrative from convenience-led to predictability-led, with specific changes to the product copy, packaging language, and digital presence.

A go-to-market sequence that started with a defined micro-geography — one city, two specific neighborhoods, two channels — before any national ambition.

A 5-SKU product architecture with each SKU validated against the ICP before production, not after.

Sustainable packaging design that simultaneously reduced unit packaging cost and became a brand story — the circular economy framing Shail applies consistently to physical product work.

A system design layer covering the supply chain architecture, vendor selection criteria, and quality control process to ensure the operational back-end could support the GTM front-end.
The Outcome
The founder launched with a validated product range, a clear positioning, and an operational architecture that had been pressure-tested before the first unit was manufactured. The launch is currently live. The decision to remove the cold-chain SKU pre-launch avoided a significant manufacturing cost that would have been impossible to recover at early volume.
